The most profitable customer an OEM has isn’t the one you think

Dealers believe OEMs prefer their PE customers — the size, the scale, the volume. After years working inside an OEM, I can tell you the picture is more complicated than that, and understanding why hands independent dealers leverage most of them don’t know they have.

Here’s the reframe: independent dealers are more profitable to the OEM per unit, and OEMs know it. What they won’t say out loud is how badly they need the independent base to stay independent — for margin health and for the story they tell Wall Street.

You might be thinking: says who? Prove it.

Fair. Here’s the mechanism. OEMs trade margin for volume certainty. A PE group that commits $50M in annual spend gets a materially lower margin profile than an independent spending $5M — because that volume certainty feeds factory efficiency and downstream supplier commitments. The gap isn’t small. I’ve seen it run north of 20 points.

So ask yourself, if you’re the OEM: would you rather report $50M in sales at $15M in gross margin dollars, or $50M in sales at $25M in gross margin dollars?

Now here’s the part that matters for you as a dealer.

Yes — the OEM chases PE money and makes concessions for it they’d never make for you. Volume certainty is real and it feeds the factory. But that’s exactly why they can’t afford to let the independent base erode. Independents protect blended margins. And independents are diversified — a handful of large PE platforms is concentration risk, the kind Wall Street punishes: a few big customers who can squeeze terms harder every year, get acquired, or consolidate their buying. Independents can’t gang up on you. They’re stickier, higher-margin, and lower-risk.

The PE volume is the OEM’s addiction. The independents are its health.

Which means you have more room to negotiate than you think — and the OEM has more reason to keep you happy than they’ll ever admit.
